Rebuilding People Experiences: The Hidden Cost of “Standard” HR Processes

The HR playbook hasn't changed in 30 years, neither has the resentment it creates within teams. Every company has the same standard people processes, that's not a coincidence - it's a problem. The hidden cost? Disengagement, quiet resistance and growing resentment. Mertcan Uzun has spent the last few years taking these standard processes apart and rebuilding from scratch at deepset with a different question at the centre: does this actually help the employee? Not protect the company, not tick a compliance box, but help the person! This is a practical session for People and TA leaders who are tired of running processes designed for a different era and want to know what rebuilding them actually looks like.

What We'll Cover

Rebuilding feedback culture

What makes people actually engage with a feedback process, rather than quietly resent it? Mertcan shares what changed when deepset stripped out the performative layer and designed for honest, useful conversations instead.

Leveling frameworks as a compass, not a GPS

A GPS tells you exactly where to go. A compass tells you which direction you're heading. Mertcan covers how deepset designed a leveling framework that gives people real direction without making them feel like they're failing every time the path isn't straight.

Leadership as a behaviour, not a level

If leadership is a title, most of your company isn't allowed to lead. Mertcan unpacks what it looks like to treat leadership as a set of behaviours anyone can practice and how this changes culture at a structural level.

AI for people knowledge accessibility

People knowledge: how things work, what's expected, how to navigate the organisation - is usually locked in documents no one reads or tribal knowledge only the tenured have. Mertcan shows how deepset is using AI to make that knowledge genuinely accessible to everyone, including people in their first week.

Senior People Experience Lead · deepset

Mertcan Uzun is Senior People Experience Lead at deepset, the AI company behind Haystack - one of the most widely used open-source frameworks for building enterprise AI applications. He's spent the past few years redesigning how people processes actually work, starting from the question most HR functions skip: is this built to help the person, or to protect the company? Before deepset, Mertcan held senior People & Culture roles at Blinkist and Go1, where he led culture, inclusion, and engagement work across global offices. He also runs MindsUnlocked, where he works as a consultant, coach, and facilitator - helping organisations build workplaces that don't just function, but feel worth staying in. His perspective is practical and direct: standard processes produce standard outcomes. If you want something different, you have to build something different.

Workfully CEO

Valerio Rossi, workfully CEO and co-founder has spent years questioning why so many HR processes feel designed for the system rather than the people inside it. His work building Workfully was born out of a simple frustration: standard recruitment processes were costing companies far more than they realised, in time, quality, and candidate experience. He believes the biggest gains in talent aren't hiding in new tools, but in rethinking the defaults we've stopped noticing. Expect honest insights and a few uncomfortable questions about the "way things are done."
